One of the first online marketplaces formerly known as CellBazaar, the amount of resources they have had at their disposal, it is really shocking that they could not make the most of it. Being a subsidiary of <a href="http://ift.tt/2pXohaY" target="_blank" rel="nofollow noopener noreferrer">Telenor Bangladesh</a> they had access to almost two third of total mobile internet users in the country at their disposal. Whereas for any internet business, access to the users and get them on board is the primary as well as one of the biggest challenge. Yet having such upper hand, Ekhanei failed miserably.</p>
<p>I have been working in the information technology and service industry <a href="http://ift.tt/2qsCkJj" target="_blank" rel="noopener noreferrer">for almost 10 years now</a>. For last 1 year I’ve been predicting such incident might happen in case of some of the online marketplaces and used to talk about this with friends & co-workers for sometime, though I didn’t expect this quick. Over years of my career I’v experienced firsthand both failure and success big time of a startup . I’ve observed that there is rarely one reason for a startup to fail. There are a common set of reasons that startups struggle and fail, and a consistent set of factors that make startup companies successful. I wonder if my observations were supported by hard data, and my curiosity around startup success and failure eventually got the best of me. I decided to do some in-depth investigation around this topic.<br />

So what was it for Ekhanei? as I understand it any of the below reasons not limited to, could have been the reason that has caused the shutdown of it:No Market Need</p>

<li>Pricing/Cost issues</li>
<li>Poor Product</li>
<li>Need/Lack of a business model</li>
<li>Poor Marketing</li>
<li>Ignore Customers</li>
<li>Product Mis-timed</li>
<li>Lose Focus</li>
<li>Disharmony on Team/investors</li>
<li>Pivot gone bad</li>
<li>Lack Passion</li>
<li>Bad Location</li>
<li>No Financing/Investor Interest</li>
<li>Legal Challenges</li>
<li>Don’t use network/advisors</li>
<li>Burn out Failure to pivot</li>
</ul>
<p>If you look into the reasons I laid out above, you probably can now relate a few of those could have reasons of Ekhanei’s failure and also you would find for some of the cases they have a very strong stand in comparison to many other startups in the country. I would say it had all the opportunities and possibilities to become the <a href="http://www.alibaba.com/" target="_blank" rel="nofollow noopener noreferrer">Alibaba.com</a> in Bangladesh if they wouldn’t have been so focused on making insanely expensive <a href="https://www.youtube.com/user/ekhanei" target="_blank" rel="noopener noreferrer">TV commercials</a> rather than focusing on the quality of the product, take necessary actions to implement those and respecting customer feedback. People do like a good PR, but it also does set a level of expectation. And if your product doesn’t meet that standard users won’t give it a second try. Having that said other similar businesses might share this similar fate if they do not learn from the failure and intend to take necessary actions to rectify.</p>
<p>Having all these said, I’ve laid out a few observatns that I think could have been reasons for the failure of Ekhanei:</p>

<p><strong>Being inflexible and not actively</strong> seeking or using customer feedback. I think they didn’t spend enough time talking with customers, gathering enough input from clients and were rolling out features, changing designs without knowing user expectation that they thought were great, but they didn’t. They didn’t realize it until it was too late. It’s easy to get tricked into thinking your thing is cool. But if you are to be successful you must have to pay attention to your customers and adapt to their needs.</p>
<p><strong>Knowing your target audience</strong> and knowing how to get their attention and convert them to leads and ultimately customers is one of the most important skills of a successful business. Continuously upgrade/enhance/optimize the platform with latest global trend and technology, improve design; more importantly take customer feedback very seriously and act accordingly; and in there Ekhanei failed I would say. You need to remember it’s not you who is right, it’s the customer and it will always be that way.</p>
<p><strong>Many startups go wrong</strong> is believing they are the only ones with the best product and not doing enough competitor research. Ignoring the competition is a recipe for disaster in of startup failures. As Peter Thiel suggests, ask yourself what you’re doing that no one else is doing. Or if someone is not doing it well enough, what are you doing differently to win the market?</p>
<p><strong>Building a product,</strong> developing a business model is not easy and online business is surely not. Just having a website and product showcasing doesn’t make it an e-commerce platform. You need to make sure that your commitment to the customers always remain intact. The SLA you promised, you actually are being able to comply with. It is about building relationship, and Trust is the key here; Ekhanei wasn’t quite very good to make such relationships.</p>
<p><strong>Constantly running</strong> tests your product, do functional, do A/B testing; check what’s working and what’s not; look into your analytics everyday see what is that your users like, what they don’t. The same thing customers have liked some time ago; they might not like it now. Your best friend is your customer’s feedback and data. Remember you might be right, you might wrong; but data never lies. It shows actually whether you are doing it right or wrong. Therefore, never show arrogance, it will ruin you and everything in the process.</p>
<p><strong>When you don’t validate</strong> your market aggressively enough, you can’t build a good product. I think that’s where Ekhanei had significant lacking. Without measuring, trusting the numbers, tracking, validating, and optimizing the data you get from your clients, it’s not possible to create a viable product in high demand.</p>
<p><strong>Remember the</strong> <a href="https://www.youtube.com/watch?v=ECMcT6hq6VY" target="_blank" rel="noopener noreferrer"><strong>interview of the CEO of Nokia</strong></a> crying and saying: “We didn’t do anything wrong”. That was the biggest wrongdoing that had essentially broke the once giant cell phone company. Evolve quickly, keep up the pace of continuous evolving of the global market. Others will, if you don’t. There is nothing like a perfect product. It’s a work always in progress and takes time to develop. You should have read the case study of once internet pioneer Yahoo.</p>
<p><strong>You need to have someone</strong> as the leader on top who is visionary, knows what he/she does, has a profound understanding of the market, a risk taker with contingency plans. Having that said I didn’t mean that it has to be someone who has years of experience. A person who has only a few year of experience in the right platform can add a lot more value to your concern than someone who might have 20+ years of marketing/ business experience in a different area.</p>
<p><strong>Ekhanei perhaps didn’t learn</strong> from their past mistakes or failures. Even being one of the first online business in Bangladesh they miserably fail to rectify their mistakes even when had enough time and resources. When others have started to evolve, they shifted their focus from rectifying mistakes to replacing people. Replacing teams or team members don’t solve the problem, it’s the team who do. Often we forget, making mistakes are inevitable, so we need to learn to work on finding cause & solve that; make sure not to make repeated mistakes, rather than who did and then replace that person. This breaks the team spirit to the extremist level.</p>

<p><strong>An incredibly common problem</strong> that causes startups to fail is lack of passionate and committed teams who would own the vision of the company. In case of Ekhanei as I know they have smart people within the teams. But there have been so much changes over the past few years. They could have easily lost focus, it takes time to build a good team and if you continuously have people coming in & going out; that would never help to build a passionate team.</p>
<p><strong>It is imperative to keep doing</strong> research, market analysis and collect customer feedback. Nothing should be taken for granted, users won’t stick to you forever just because the functionalities of your product work. You need to give users something every now & them that actually improves the user experience.</p>
<p><strong>Good bye Ekhanei. Rest in peace!</strong></p>

Team formation takes time, and usually follows some easily recognizable stages, as the team journeys from being a group of strangers to becoming a united team with a common goal.</p>
<p>Whether your team is a temporary working group or a newly-formed, permanent team, by understanding these stages you will be able to help it quickly become productive.</p>
<p><strong>Understanding the Theory</strong></p>
<p>Psychologist Bruce Tuckman first came up with the memorable phrase “forming, storming, norming and performing” back in 1965. He used it to describe the path to high-performance that most teams follow. Later, he added a fifth stage that he called “adjourning” (and others often call “mourning” – it rhymes better!)</p>
<p>Teams initially go through a <strong>“forming”</strong>stage in which members are positive and polite. Some members are anxious, as they haven’t yet worked out exactly what work the team will involve. Others are simply excited about the task ahead. As leader, you play a dominant role at this stage: other members’ roles and responsibilities are less clear.</p>
<p>This stage is usually fairly short, and may only last for the single meeting at which people are introduced to one-another. At this stage there may be discussions about how the team will work, which can be frustrating for some members who simply want to get on with the team task.</p>
<p>Soon, reality sets in and your team moves into a <strong>“storming”</strong> phase. Your authority may be challenged as others jockey for position and their roles are clarified. The ways of working start to be defined and, as leader, you must be aware that some members may feel overwhelmed by how much there is to do, or uncomfortable with the approach being used. Some may react by questioning how worthwhile the goal of the team is, and by resisting taking on tasks. This is the stage when many teams fail, and even those that stick with the task may feel that they are on an emotional roller coaster, as they try to focus on the job in hand without the support of established processes or relationships with their colleagues.</p>
<p>Gradually, the team moves into a<strong>“norming”</strong> stage, as a hierarchy is established. Team members come to respect your authority as a leader, and others show leadership in specific areas.</p>
<p>Now that the team members know each other better, they may be socializing together, and they are able to ask each other for help and provide constructive criticism. The team develops a stronger commitment to the team goal, and you start to see good progress towards it.</p>
<p>There is often a prolonged overlap between storming and norming behavior: As new tasks come up, the team may lapse back into typical storming stage behavior, but this eventually dies out.</p>
<p>When the team reaches the <strong>“performing”</strong>stage, hard work leads directly to progress towards the shared vision of their goal, supported by the structures and processes that have been set up. Individual team members may join or leave the team without affecting the performing culture.</p>
<p>As leader, you are able to delegate much of the work and can concentrate on developing team members. Being part of the team at this stage feels “easy” compared with earlier on.</p>
<p>Project teams exist only for a fixed period, and even permanent teams may be disbanded through organizational restructuring. As team leader, your concern is both for the team’s goal and the team members. Breaking up a team can be stressful for all concerned and the<strong>“adjourning”</strong> or <strong>“mourning”</strong> stage is important in reaching both team goal and personal conclusions.</p>
<p>The break up of the team can be hard for members who like routine or who have developed close working relationships with other team members, particularly if their future roles or even jobs look uncertain.</p>
<p><strong>Using the Tool</strong></p>
<p>As a team leader, your aim is to help your team reach and sustain high performance as soon as possible. To do this, you will need to change your approach at each stage. The steps below will help ensure you are doing the right thing at the right time.</p>
<p>Identify which stage of the team development your team is at from the descriptions above.Now consider what needs to be done to move towards the Performing stage, and what you can do to help the team do that effectively. The table below (Figure 1) helps you understand your role at each stage, and think about how to move the team forward.Schedule regular reviews of where your teams are, and adjust your <br />
behavior and leadership approach to suit the stage your team has <br />
reached. </p>

<p><strong><strong>Forming</strong></strong><br />
Direct the team and establish objectives clearly. (A good way of doing this is to negotiate a team charter.)</p>
<p><strong>Storming</strong><br />
Establish process and structure, and work to smooth conflict and build good relationships between team members. Generally provide support, especially to those team members who are less secure. Remain positive and firm in the face of challenges to your leadership or the team’s goal. Perhaps explain the “forming, storming, norming and performing” idea so that people understand why conflict’s occurring, and understand that things will get better in the future. And consider teaching assertiveness and conflict resolution skills where these are necessary.</p>
<p><strong>Norming</strong><br />
Step back and help the team take responsibility for progress towards the goal. This is a good time to arrange a social, or a team-building event<strong>.</strong></p>
<p><strong>Performing</strong><br />
Delegate as far as you sensibly can. Once the team has achieved high performance, you should aim to have as “light a touch” as possible. You will now be able to start focusing on other goals and areas of work<strong>.</strong></p>
<p><strong>Adjourning</strong><br />
When breaking up a team, take the time to celebrate its achievements. After all, you may well work with some of your people again, and this will be much easier if people view past experiences positively.</p>
<p><strong>Tip 1:</strong><br />
Make sure that you leave plenty of time in your schedule to coach team members through the “Forming”, “Storming” and “Norming” stages.</p>
<p><strong>Tip 2:</strong><br />
Think about how much progress you should expect towards the goal and by when, and measure success against that. Remember that you’ve got to go through the “Forming”, “Storming” and “Norming” stages before the team starts “Performing”, and that there may not be much progress during this time. Communicating progress against appropriate targets is important if your team’s members are to feel that what they’re going through is worth while. Without such targets, they can feel that, “Three weeks have gone by and we’ve still not got anywhere”.</p>
<p><strong>Tip 3:</strong><br />
Not all teams and situations will behave in this way, however many will – use this approach, but don’t try to force situations to fit it. And make sure that people don’t use knowledge of the “storming” stage as a license for boorish behavior.</p>
<p><strong>Key Points:</strong></p>
<p>Teams are formed because they can achieve far more than their individual members can on their own, and while being part of a high-performing team can be fun, it can take patience and professionalism to get to that stage.</p>
<p>Effective team leaders can accelerate that process and reduce the difficulties that team members experience by understanding what they need to do as their team moves through the stages from forming to storming, norming and, finally, performing.</p>

Congratulations! Or, maybe you’ve just been given the task of pulling a new team together. What a challenge!</p>
<p>Either way, whether your team exists already, or whether it’s your responsibility to create it, what do you do next?</p>
<p>This article looks at some of the key things that team managers need to do if their team is to thrive and succeed. These range from choosing the right people and deciding who does what, to communicating with, developing and motivating people. It also covers some of the most common pitfalls to be avoided.</p>
<p> </p>
<p><strong>First Things First<br /></strong>But before that, some definitions are useful. What IS management, exactly? And how does it differ from leadership?</p>
<p>A good starting point is the Warren G. Bennis quote that “Leaders do the right things, while managers do things right.” What this means is that leadership involves setting direction, communicating that vision passionately to those they work with, and helping the people they lead understand and commit to that vision. Managers, on the other hand, are responsible for ensuring that the vision is implemented efficiently and successfully.</p>
<p>Of course, these two roles overlap considerably – and what’s best is when you fulfill both roles. However, the focus here is on the specific skills and responsibilities of managers, and the tools available to them. (For more on leadership, see our leadership section.) After all, there’s no point energizing people to work towards a fabulous vision of the future, only to fall flat on your face when it comes to implementation.</p>
<p><strong>Who do you need in your team?</strong></p>
<p>The top priority for team managers is delegation. No matter how skilled you are, you’re just one person, while your team may be made up of many people. So it is absolutely essential that you have the right people on your team and delegate as much as possible to them.</p>
<p>Successful delegation starts with matching people and tasks, so you need first to understand fully what the team’s role and goals are. Only then will you be in a position to analyze the skills, experience and competencies within your team, and start matching people to tasks. Read our article on task allocation for more detail on how to go about this, and how to deal with real-world challenges, such as managing the gaps and overlaps between team members’ skill sets.</p>
<p>If you’ve had to bring in a substantial number of new people, read our article on forming, norming, storming and performing to understand the stages you can expect the team to go through on the road to successful performance.</p>
<p><strong>Note:</strong><br />
Many new managers and supervisors reading this article will be taking over the management of an existing team rather than bringing together a new one. However, it’s worth considering how you would put together your ideal team if you had the opportunity, so you fully understand the issues you may face.</p>
<p><strong>Briefing your team</strong></p>
<p>Now that you’ve got your team together, you need to make sure that they’re as clear as you are about what you’re all there for. In the book Monday Morning Mentoring, a wise coach advises a young manager that he must always know what the “main thing” is that his team are working to achieve, and should focus closely on this so that they all “keep the main thing the main thing”.</p>
<p>A good way of doing this is by putting together a team charter which sets out the purpose of the team and how it will work. Not only does this help you get your team off to a great start, it can also be useful in bringing the team back on track if it’s veering off course.</p>
<p><strong>Motivating your team</strong></p>
<p>Another key duty you have as a manager is to motivate team members. Our article on Theory X and Theory Y explains two very different approaches to motivation. <p>Whatever approach you prefer to adopt, you also need to bear in mind that different people have different needs when it comes to motivation. Some individuals are highly self-motivated, while others will under-perform without managerial input. Use our article on Pygmalion Motivation to understand how to motivate these different groups.</p>
<p><strong>Developing your team</strong></p>
<p>Teams are made up of individuals who are all at different stages of their careers. Some may find the tasks you’ve allocated to them are challenging, and they may need support. Others may be “old hands” at what they’re doing, and may be looking for opportunities to stretch their skills. Either way, your responsibility as a manager is to develop all of your people.</p>
<p>Your skills in this aspect of management will define your long-term success as a manager. If you can help team members to become better at what they do, you will soon become known as a manager that others want to work for, and you’ll be making a great contribution to your organization too.</p>
<p>The most effective way of doing this is to ensure that you give regular feedback to members of your team on their work. Many of us are nervous of giving feedback, especially when it has to be negative. However, if you give and receive feedback regularly, everyone will come to benefit from improved performance.</p>

<p><strong>Communicating and working with your team – and with others</strong></p>
<p>Communication skills are essential for success in almost any role, but there are particular skills and techniques which you’ll use more as a manager than you needed to when you were a regular “worker”. These fall under two headings: Communicating and working with those within your team; and Communicating and working with people outside your team. We’ll look at each in turn.</p>
<p><strong>Communicating and working with your team</strong></p>
<p>As the team manager, you’re likely to be chairing a number of meetings involving your team, including regular sessions as well as one-off meetings. Meeting of all kinds, and regular ones in particular, are notorious for their capacity to waste people’s time, so the skill of running effective meetings is well worth mastering.</p>
<p>Many meetings include brainstorming sessions, and as team manager, you’ll often have to act as moderator, so you’ll need to be comfortable with how to do this. There’s more to it than simply coming up with creative ideas, as you do when you’re just a regular participant in such a session. Read our article to find out what to do.</p>
<p>Another important skill for managers – and others – to master is active listening. When you’re in charge, it can be easy to think that you know what others are going to say, or that listening is less important because you’ve thought of a solution anyway. Don’t fall into this trap. Most good managers are active listeners: It helps them avoid time waster through misunderstandings, and it builds good relationships within the team.</p>
<p><strong>Communicating and working with others</strong></p>
<p>One of the most important people you need to communicate with effectively is your own boss. Take time to understand fully what your boss wants from you and your team. If you know exactly what he or she likes, and how he or she prefers it to be delivered, you’ll be better able to meet with his or her approval.</p>
<p>Don’t be afraid to ask your boss to coach or mentor you: You can usually learn a lot from your boss, but he or she may not be proactive about offering this. If you’re approaching your boss for advice, make sure you’ve thought things through as far as you can. Introduce the subject with a summary of this thinking, and then say where you need help.</p>
<p>Also, as a manager, part of your job is to look after your team and protect it from unreasonable pressure. Learn skills like assertiveness and win-win negotiation so that you can either turn work away, or negotiate additional resources.</p>
<p>Another part of your job is to manage the way your team interacts with other groups. Use stakeholder analysis to identify the groups you deal with, so that you can identify what they can do for you and what they want from you.</p>
<p><strong>Managing discipline</strong></p>
<p>However much you hope you won’t ever have to do it, and however much feedback you give, there comes a time in most managers’ careers when they have to discipline an employee. Discipline may be subtly different from basic feedback because it doesn’t always relate specifically to the employee’s work. You can give feedback on their phone manner, for example, but handling problems with timekeeping or personal grooming can need a different approach.</p>
<p>Obvious breaches of the law or of company policy are easy to identify and deal with. But what of other situations? On one hand you don’t want to feel or seem petty. On the other hand, you can’t let things go that should be dealt with.</p>
<p>Use these rules-of-thumb to help you decide whether you need to take action. If the answer to any is yes, then you need to arrange a time to speak to the employee in private.</p>
<p>Does the issue affect the quality of the employee’s deliverable to the client (internal or external)?<br />
<em>A graphic designer regularly only gets in to work late, although he stays late to make up for this. Customers are sometimes frustrated by not being able to get through to him at the start of the day when he’s working on rush jobs. </em><br />
Does the issue adversely impact the cohesiveness of the team?<br />
<em>Individual designers largely work on their own projects with few meetings between design team members, so cohesiveness is not impacted. However people are noticing his lack of punctuality, and other people’s timekeeping is beginning to slip. </em><br />
Does the issue unnecessarily undermine the interests of other individuals in the team?<br />
<em>The designer sitting next to the latecomer is unhappy that she has to field calls from clients before he reaches the office, and is unable to give a firm answer to the question “When will he be in?”The design team manager decides to speak to the latecomer because of the impact on his co-worker. They agree that coming in to work late is not a problem (he has a long commute, with heavy traffic en route) but that he will commit to being in by 9.30am every day to reduce the number of calls his co-worker has to field, and also give her a fixed time to give clients. He will also work late to make up time.</em></p>
<p>When you are faced with a potential discipline issue, take the time you need to gather information about the situation, then decide what you’re going to do and act. <li>Here are some of the things to test:

<li>Different versions of your navigation to see if pages get more or less clicks</li>
<li>Different locations for your sharing and follow buttons</li>
<li>Your color scheme, text sizes, and font style</li>
<li>Headline text</li>
<li>Everything about your call to action</li>
<li>The images you use</li>
<li>The location of your signup form</li>
<li>Anything else you can think of for your particular business</li>
</ol>

<li>Here are some general guidelines to split testing:

<li>Always test both versions of your site at the same time</li>
<li>If you test one version for a day and the other version a different day, your results could be off.</li>
<li>People behave differently depending on the time of day and day of week</li>
<li>Make sure to let your test run for long enough to gather a sufficient amount of data</li>
<li>You should segment your users so that only new users see the test</li>
<li>If you have regular visitors, you don’t want their experience to change every time they load your site</li>
<li>Ensure that once a visitor sees a variation, they see that same variation throughout the test</li>
<li>The tool you choose should have this as an option</li>
<li>Once you find a clear improvement, implement it. Then, rinse and repeat. Continual improvement.</li>
<li>When choosing a tool to conduct your split tests, there are many options to go through. One that I like to use is <strong><a href="http://ift.tt/1nAeq8n">Google Website Optimizer</a></strong>. This is Google’s free split testing tool, and it is fully integrated into Analytics!</li>

This estimate is updated at the end of every day when the Sprint Backlog task is worked on. The estimate is the total estimated hours remaining, regardless of the number of people that perform the work.</li><br /><li><strong>Increment:</strong> Product functionality that is developed by the Team during each Sprint that is potentially shippable or of use to the Product Owner’s stakeholders.</li><br /><li><strong>Increment of Potentially Shippable Product Functionality:</strong> A complete slice of the overall product or system that could be used by the Product Owner or stakeholders if they chose to implement it.</li><br /><li><strong>Sprint:</strong> An iteration, or one repeating cycle of similar work, that produces increment of product or system. No longer than one month and usually more than one week. The duration is fixed throughout the overall work and all teams working on the same system or product use the same length cycle.</li><br /><li><strong>Pig:</strong> Someone exercising one of the three Scrum roles (Team, Product Owner, ScrumMaster) who has made a commitment and has the authority to fulfill it.</li><br /><li><strong>Product Backlog:</strong> A prioritized list of requirements with estimated times to turn them into completed product functionality. The Product Owner is responsible for representing the interests of everyone with a stake in the project and its resulting product.</li><br /><li><strong>Scrum:</strong> Not an acronym, but mechanisms in the game of rugby for getting an out-of-play ball back into play</li><br /><li><strong>ScrumMaster:</strong> The person responsible for the Scrum process, its correct implementation, and the maximization of its benefits.</li><br /><li><strong>Sprint Backlog:</strong> A list of tasks that defines a Team’s work for a Sprint. Email has “become a counter-productivity tool,” <a target='_blank' href='http://ift.tt/Xkt34J'>Justin Rosenstein likes to say</a>.</p><br /><p>Slack, <a target='_blank' href='http://ift.tt/1y8HRyn'>the superhot work chat tool</a>, likes to brag that they’ve “saved the world from over 70,000,000 emails” (if you <em>assume</em> that every five Slack messages prevent one email from getting its wings).</p><br /><p>And it’s not just entrepreneurs with cloud software to sell. There are the young people, too, especially whatever we call the younger-than-Millennials.</p><br /><p>Getting an email address was once a nerdy right of passage for Gen-Xers arriving on college campuses. Now, the kids are waging a war of indifference on poor old email, culling the weak and infirm old-people technology. <a target='_blank' href='http://ift.tt/19NGGI4'>One American professor maintained that</a>, to his students, “e-mail was as antiquated as the spellings ‘chuse’ and ‘musick’ in the works by Cotton Mather and Jonathan Edwards.” The vice-chancellor of Exeter University <a target='_blank' href='http://ift.tt/1o4HC3q'>claimed</a>, “There is no point in emailing students any more.” The youth appear to think there are better, faster, more exciting ways to communicate than <em>stupid email</em>.</p><br /><p>Yet, despite all the prognosticators predicting it will—choose the violence level of your metaphor—go out of style, be put out to pasture, or <a target='_blank' href='http://ift.tt/RDEcDV'>taken out back and shot</a>,<em>email grinds on</em>.</p><br /><p>You can’t kill email! Meetings, however, don’t have to be long and drawn out and should have specific agendas to keep the meeting on track.</p><br /><p>In the project monitoring phase, there can be many types of meetings including progress meetings, facilitator meetings, risk management or problem and issue meetings, and even stakeholder meetings that involve not just the internal crew, but external stakeholders as well.</p><br /><p>How often meetings are necessary or when to meet often depends on the type of meeting and the material to be covered.</p><br /><p><strong>Stakeholder Meetings</strong> – Stakeholder meetings that involve everyone from the external to the internal should be held in the project planning phase and if problems or risks are discovered that affect the entire project. A stakeholder meeting may also be necessary at product or process pre-launch and when presenting a project closing statement.</p><br /><p><strong>Progress Meetings</strong> – When looking at how often meetings for project status should be, they should be weekly, especially if you are managing projects globally or teams are in many locations. To cut down on meeting time, have team leaders meet and convey meeting results to teams. If questions need to be clarified from the teams, the team leaders should find answers to their questions and meet again. Often project facilitators can be the go-between of the project leader and designated team leaders.</p><br /><p><strong>Risk Management</strong> – Of course at project initiation, you most likely prepared a risk management plan. Often, risks that weren’t identified or ones that weren’t simply can’t be handled without input from the project manager and other required stakeholders. Hold these as risks are identified that affect the project and have no immediate solution in the risk management plan.</p><br /><p><strong>Problems and Issues</strong> – These types of meetings can range from team or individual conflicts to problems with external vendors, timelines or scheduling problems. These types of issues should be dealt with as quickly as possible and project managers should make haste in gathering the team.</p><br /><p><strong>Collaboration Meetings</strong> – Sometimes, in order for a project to proceed from one phase to another, collaborative team meetings are necessary to convey team progress to the awaiting team; the same applies when a milestone is met and it’s time to turn the project over to the next team. These should be held as milestones or goals occur.</p><br /><p><strong>Team Gatherings</strong> – For projects that are long and involve many aspects, hold a team-gathering meeting that is more of a fun day whether it be a sport outing or an afternoon of bowling—anything away from the office that can relieve stress. What can lead to progress is a shift of thinking, approach, opinion or maybe expectations. We have to establish what it is that will enable change in our lives. From there we can move forward knowing that we are no longer attached to obstacles but hopeful for a future. If you want a different outcome, you need to adapt a different approach. It is really that simple.</p><br /><p>Decision made! I want to manage my time better.</p><br /><p>So what is time management?</p><br /><p>We all have our own idea. It can be used to describe a set of skills and techniques that we can develop to better manage our workload, prioritise, set goals and focus attention. But one thing that I think many miss, and one of the most important things, is to actually practice communicating. If you want to get better at anything, you need to practice right? I think that since we’ve all been communicating since birth we take it for granted (yes our screams were communicating our dissatisfaction with something). You need to get out of your comfort zone and stretch your abilities as much as you can. If you aren’t working on a skill, just like a muscle, it begins to degrade. A couple of thoughts to guide us:</p><br /><p><strong>Questions help you understand –</strong> Questions are your best means of gathering feedback. First ask the question…..then listen to the answer. We always have plenty of answers, but we usually don’t ask the best questions. Focus on questions and you gain more knowledge and get more practice listening, which is the quid pro quo of a conversation.</p><br /><p><strong>Conversation helps make you accessible –</strong> You don’t always have to talk about work. The give and take of conversation can open doors to greater understanding, both of your staff towards you and you towards your staff. This understanding and comfort level opens up whole new avenues of communication</p><br /><p>Conversation in general, and questions specifically are the two areas to practice first if we are to put a priority on communication. So in an effort to set a focus and to stretch and make you stranger in this area, try these three things:</p><br /><p><strong>Ask one more question –</strong> Stretch your capabilities by asking one more question than you usually would. Try to delve one step deeper, or ask about some background on the topic, but practice FINDING questions.</p><br /><p><strong>Answer with questions –</strong> First of all, let the other person know what you’re doing, or they’re likely to consider you crazy, obtuse, or evasive. Practicing asking questions and not providing answers is one of the keys to listening better and getting more information (and the right information) out of the other person.</p><br /><p><strong>Binge talking –</strong> If you have a large staff, spend an hour walking around and just talking for an hour. If you have a small staff, talk to everyone for at least 3-5 minutes p/day. This gets you out of your office and makes you physically accessible, but also establishes the rapport that will make you more accessible when more difficult topics come up.<br/><br />Undoubtedly there are hundreds of other exercises, but these are three that I know will be very practical in the workplace. As I said above, if you want to get better at something you will need to practice, and communication is no different. It’s often beneficial to give a confident, slightly vague response to a question than to waffle or look unsure. But as a PM, answers lead to decisions and work that might be a huge waste of time if wrong. So you quickly realize that it’s critical to let people know when you don’t know the answer to something, to prevent them from going down a rabbit with bad intel.</p><br /><h3><strong>Know your goals and tenets.</strong> </h3><br /><p>Whatever project or product you’re working on, it’s crucial that everyone agrees on what the goals are in order to allow people to make good decisions under uncertain circumstances. Having clear goals is like having a map and a good compass while exploring.</p><br /><p>Know your tenets. Tenets are different from goals in that they are how you do something, rather than what you’re trying to do. And there might be times where a lack of clarity of how you’re going to operate can lead to a difficulty in moving forward.</p><br /><h3><strong>Always do the unblocking work first.</strong> </h3><br /><p>It’s often the case that other people can’t do their part until you do yours. Which means you better get that part done as soon as possible. Now, I’m constantly looking at the task list and thinking about which needs to come first.</p><br /><h3><strong>Create the right sized task and group them well.</strong> </h3><br /><p>Products are nebulous. You have a basic sense for how they might function, but there are so many discreet elements, many of which have to work together. I’m lucky to have developers on my team who have worked on the tool for far longer than I have, and generally know how to pick off tasks that are right for their abilities and intelligently grouped together. Still, this is something I want to improve on – making the right kind of task.</p><br /><h3><strong>Make the tools work for you</strong> </h3><br /><p>As a PM I use Bredmine as our bug tracking / feature development / general task management tool. I also am using Basecamp to have the communication seamless with clients, leads and stakeholders. It’s not so wise to introduce too much process but without ongoing conversations and some structure, it becomes really hard to measure progress.</p><br /><h3><strong>Progress is paramount.</strong> </h3><br /><p>It’s incredibly important to track progress. The corollary to this is that backtracking or redoing work is the worst. For an instance I asked for some design work to be done and after I got it back, I realized I hadn’t been clear enough about what was needed. We ended up having to redo the work and I felt really bad for making the designer have to redo something because I wasn’t clear enough on my request. Every little thing like that causes the project to slow down and I have to be vigilant to not let that happen.</p><br /><h3><strong>Watch for scope creep</strong> </h3><br /><p>Traditionally, the product I work on has been released in larger overhauls in a bit of a waterfall process. This sort of made sense in the past but because we had longer time spans between deploys, there was a tendency to want to add new features to the release, with the reasonable and accurate rationale being that it would be a while until the next release so let’s get it in there. This of course lengthened the time frame again in a vicious cycle.</p><br /><h3><strong>Don’t be afraid to experiment with process</strong> </h3><br /><p>As a way to counteract the issues try something a little different: start 2 week sprints instead of 3 weeks, cut scope and ship *something*. The faster cadence is going to keep our morale higher, force us to be more disciplined, and help us to do ultimately do more.</p><br /><h3><strong>Don’t forget about documentation</strong> </h3><br /><p>Functionality often trumps usability to some degree with the product I work on for complicated reasons, so remembering to build in time in the schedule for documentation, training and other issues is important. So I create and keep a fair amount of documentation that goes into the product. How it works, what’s changed, etc. Everybody wants their product to be as self-explanatory as possible.</p><br /><h3><strong>Try to document in-the-moment decisions</strong> </h3><br /><p>I have been working with small cross functional teams and our work doesn’t always start with a massive brief. We usually have a list of stated goals, screens, and a general outcome we want. We have to figure out a lot along the way. Focus on just one thing. You don’t get three or four or five. You only get one.</strong> </p><br /><p>The most important benefit of this approach is that it impels the organization to solve the challenges with the highest impact. Without this discipline, there is a consistent tendency of employees to address the easier to conquer, albeit less valuable, imperatives. As a specific example, if you have 3 priorities and the most difficult one lacks a clear solution, most people will gravitate towards the 2d order task with a clearer path to an answer. As a result, the organization collectively performs at a B+ or A- level, but misses many of the opportunities for a step-function in value creation.</p><br /><p>With distractions cleared away, seriously pursuing only priority “with extreme dispatch and vigor” grants employees a singular focus encourages a clarity of thought and mission that can drive people to perform at A+ levels. Because mostly Multitaskers Fail, Those with Focus Succeed. It turns out that for personal productivity, multitasking is one of the worst things that you can do.</p><br /><p>Multitaskers are terrible at every aspect of multitasking. They’re terrible at ignoring irrelevant information; they’re terrible at keeping information in their head nicely and neatly organized; and they’re terrible at switching from one task to another. On the other hand, researchers have shown having the ability to direct your focus to disregard impulses and distraction — maintaining “cognitive control” in psychological terms — has been shown to be a more powerful long-term predictor of future financial success than IQ and wealth.</p><br /><p>Focusing on a single, high-impact priority can be the critical advantage for getting things done — whether it’s for yourself or with your team.There are a lot of smart people out there, and a lot of people who have money to spend to make things happen. Your ability to focus and manage yourself amidst the rising tides of tasks, distractions, and ideas is what will set you apart.</p><br /><p>If you allow yourself to have more than one focus, you’ve already accepted the probability of mediocrity. Among great managers, it’s incredibly easy to find people on their teams who have fundamentally been transformed. Thus, the prototypical leader of the future will shift from the steely-eyed command-and-control type to one who is more open to feedback….one who specializes in communication, collaboration and co-ordination. To become one of them, there’s a few things we could do:</p><br /><p>Articulate a vision that enrolls and inspires the people around.</p><br /><p>Be a role model for those around you and invest in reaching your potential<br/><br />Frame your communications in the values of who you are communicating with.</p><br /><p>Leadership is not a title, it is about having the attitude of taking responsibility backed up by the willingness to take action. Leaders are prepared to put in the effort and sacrifice short term results to reap dividends in the longer term. Great leaders make a commitment to achieve excellence in all areas of life and regularly invest time and money into becoming the best they can be, taking themselves and those around around them to the next level.</p><br /><p>It’s vital to understand there are many paths to success. We need to understand that managing by trying to be liked is the path to ruin. As a leader, we need to care deeply, deeply about our people while not worrying or really even caring about what they think about us. However this is easier said than done, but added it’s important to avoid simply telling employees what they want to hear.</p><br /><p>It’s also very important to be transparent; people are always looking at you – Don’t lose their trust by failing to provide transparency in your decisions and critiques. The way we build trust with our people is by being forthright and clear with them from day one.</p><br /><p>As we can imagine in a startup environment where leadership roles may not be well defined. But if we don’t deal with, dysfunction could become embedded in the company. That dysfunction becomes learned and part of the culture of the company and it’s almost impossible to eradicate it. Knowing how to effectively project ourselves as a leader and to understand the impact we have on others will define the success as a leader. Employees look to leaders to give them confidence that their organisation is moving in the right direction and that, as employees, that they are part of an important cause. Because they understand the fundamental difference between “Intention” and “Impact” in communications and how to structure their behavior and communication style accordingly to create an engaged, inspired and effective team.</p><br /><p>Successful leaders also understand that their team will always be a reflection of themselves. If as the leader, they are not highly organised, the team is unlikely to be either. If the leader does not focus on growing their knowledge and on-going personal development, then it is almost certain that their team will not either. So successful leaders need to be congruent and display the behaviors that they want to see exhibited by their team members.</p><br /><p>One true test of a leader is whether their teams and achievements endure after they leave their post. If we aspire for leadership, we need to ensure that we’ve prepared our team to succeed without us.
